How to create an AI team in your business
The short answer
To create an AI team, treat AI tools like new hires. Write down one process that eats your team's week. Give each AI agent one clear job. Connect it to the software you already use. Name one person who checks its work. Then, every month, check what it costs against what it saves. Start with one agent, and add the next only when the first one earns its place.
What an AI team is
An AI team is a set of AI agents and tools, each with a job, the access it needs and a person who checks it. It works next to your people, not instead of them. The agents take the repeat work. Your people keep the judgment calls. If you're new to agents, start with What is an AI agent?.
How to build it, step by step
I build AI teams the way I built teams of people, running our agency in Saigon for 14 years.
- Pick the work first, not the tool. Choose one process that eats your team's week: answering the same questions, chasing invoices, writing the weekly report. Write the steps down, one line each. If you can't write the steps, an agent can't follow them.
- Write a job description. One job per agent. What comes in, what goes out, and what "done" looks like. An agent that does everything does nothing well, the same as a person.
- Hire on a trial. Pick the tool and give it two weeks on real work, like a trial period. Check what it gets right and where it needs a human hand.
- Give it a manager and a front door. Past 50 people, interruptions ate our creatives' days. So we added a traffic manager, a filter and a shield for their time. The rule was simple: project managers talk to traffic, not to creatives. An AI team needs the same: one place where work comes in, and one person who owns each agent.
- Design the handoffs. After one project went badly, we wrote down what went wrong. The review blamed weak team coordination, not talent. That gave me a lesson I still use: most failures are handoff failures. In my experience, AI agents trip at the same spot: the moment one step hands work to the next. Decide who passes what to whom, in what format, before you switch anything on.
- Review, then promote or fire. Every month, check each agent's cost against the time it gives back. Give the ones that earn their place more work. Replace the ones that don't, just as you would after a staff review.
- Grow in small teams. Around 2013, at about 60 people, our one big team became six small ones, each with its own lead. We built them around clients and shared the production work. Grow your AI team the same way: a small set of agents per department, each with an owner, sharing the same clean data.
The mistakes I see most
- Buying tools before writing the process. The tool can't fix a process nobody wrote down.
- Skipping the data. Clients asked us about AI back in 2018. Our honest answer was "fix your data". It still is. Bad data in, bad work out.
- Nobody checks the work. Every agent needs a human owner, even when it runs well.
- One giant agent. Small agents with one job each are easier to test, fix and replace.
Who you need on the human side
You don't need a data scientist to start. You need one owner who knows the process and checks the work. When a project needs engineers, I build the team in Vietnam and run it. I'm the orchestrator. If you're a Western company weighing that, read Building an AI team in Vietnam.
Questions owners ask
How many AI agents should a small business start with? One. Pick the process that eats the most of your team's week, give one agent that job, and check it for two weeks. Add the next agent only when the first one earns its place.
Do I need engineers to build an AI team? Not to start. Many tools connect to the software you already use without code. When a project needs engineers, I build the team in Vietnam and run it.
What does an AI team cost? It depends on the tools and how much work you hand over. The test is simple: each agent's monthly cost against the hours it gives back. I scope it with you on a first call, in plain numbers, before anything starts.
Can you build an AI team for my business? Yes. I go from advice and architecture to design, setup and implementation, in person in Ho Chi Minh City and Vancouver, or online. See What does an AI consultant actually do? and Fractional Chief AI Officer.
